Trust in AI grows through repeated use, transparency, and proven outcomes. How to design the path from playground to strategic decisions.

Organizations that already involve AI in major strategic decisions started small. Internal content creation, streamlining reporting, customer service support. Every use case built understanding. Every success built trust.

In their 2026 Journal of Decision Systems study, Saup, Asghar, Kanbach, and Kraus described this phenomenon as “trust-building playgrounds”: low-risk AI environments where organizations build trust before moving to strategic applications. According to the researchers, trust in AI grows through repeated use, transparency, and proven beneficial outcomes.

I have been reflecting on how to build this path systematically.

A playground is a place where the cost of experimentation is low and you learn quickly from mistakes. Repeated use increases competence, and successes deepen trust. Gradually, using AI becomes a routine, and that is when the organization is ready to elevate it into critical decision-making.

Put simply, these choices are a conscious, strategic act by a leader. Choose one decision-making process next quarter where AI analysis is introduced for the first time. The learnings are documented, and what works is scaled. Rinse and repeat.
